My name is Lyudmila Makarova, I am a development manager at UBRiR, and a third of my team consists of \"universals.\" <\/p>\n<p>Admit it: every Tech Lead dreams of cross-functionality within their team. It\u2019s so cool when one person can replace three, and do it well without affecting deadlines. Importantly, this also saves resources! <br \/>\nSounds enticing, but is it really the case? Let's try to figure it out.<br \/>\n<noindex><a rel=\"nofollow\" name=\"habracut\"><\/a><\/noindex><\/p>\n<h2>Who is our expectation surpasser?<\/h2>\n<p>\nThe term \"universal\" typically refers to team members who combine more than one role, such as a developer-analyst. <\/p>\n<p>The interaction within a team and the results of its work depend on the professional and personal qualities of its members. <\/p>\n<p>Hard skills are clear, but soft skills deserve special attention. They help to find an approach to employees and direct them to the tasks where they will be most useful.<\/p>\n<p>There are many articles about the various personality types in the IT industry. Based on my experience, I would divide IT universals into four categories: <\/p>\n<h4>1. \"Universal \u2013 all-powerful\"<\/h4>\n<p>\nThey exist everywhere. They always show great activity, want to be at the center of attention, constantly ask colleagues if they need help, and can sometimes even be irritating. They are only interested in significant tasks where they can unleash their creativity and boost their ego.<\/p>\n<p>Strengths: <\/p>\n<ul>\n<li>capable of solving complex problems;<\/li>\n<li>delve deeply into issues, \"digging\" and achieving results;<\/li>\n<li>have an inquisitive mind.<\/li>\n<\/ul>\n<p>\nBut:<\/p>\n<ul>\n<li>they are emotionally unstable;<\/li>\n<li>are not easy to manage;<\/li>\n<li>hold their unwavering opinions, which are very difficult to change;<\/li>\n<li>it's hard to make them do simple tasks. Easy tasks offend the ego of the all-powerful. <\/li>\n<\/ul>\n<p><\/p>\n<h4>2. \"Universal \u2013 I\u2019ll figure it out and do it\"<\/h4>\n<p>\nSuch people just need a manual and some time \u2013 and they will resolve the issue. They usually have substantial experience as DevOps. These universals don\u2019t bother with design and prefer to use development methods solely based on their own experience. They can easily argue with a tech lead about the chosen implementation approach. <\/p>\n<p>Strengths: <\/p>\n<ul>\n<li>independent;<\/li>\n<li>stress-resistant;<\/li>\n<li>competent in many areas; <\/li>\n<li>They are well-informed \u2014 there is always something to talk about with them.<\/li>\n<\/ul>\n<p>\nBut:<\/p>\n<ul>\n<li>They often fail to meet obligations;<\/li>\n<li>They tend to complicate everything: they solve multiplication tables through integration by parts;<\/li>\n<li>The quality of work is low; everything requires 2-3 attempts to succeed;<\/li>\n<li>They constantly push deadlines because, in reality, everything turns out to be more difficult than expected.<\/li>\n<\/ul>\n<p><\/p>\n<h4>3. \"Universal \u2013 okay, let me do it since no one else will\"<\/h4>\n<p>\nThe employee has a decent understanding of several areas and relevant experience. However, they struggle to become a professional in any of them because they are often used as a quick fix for current tasks. They are pliable, compliant, and think they are in demand, but they really are not.<\/p>\n<p>A practically ideal employee. Most likely, they have an area they prefer, but due to blurred competencies, there is no development. As a result, the person risks becoming outdated and emotionally exhausted.<\/p>\n<p>Strengths: <\/p>\n<ul>\n<li>They are responsible;<\/li>\n<li>They are results-oriented;<\/li>\n<li>They are calm;<\/li>\n<li>They are fully controllable.<\/li>\n<\/ul>\n<p>\nBut:<\/p>\n<ul>\n<li>They show average results due to a low level of competence;<\/li>\n<li>They cannot solve complex and abstract tasks.<\/li>\n<\/ul>\n<p><\/p>\n<h4>4. \"Universal \u2013 a master of their craft\"<\/h4>\n<p>\nA person with a solid background as a developer, possessing systematic thinking. They are meticulous, demanding of themselves and the team. Any task involving them can grow indefinitely if boundaries are not set.<\/p>\n<p>Well acquainted with architecture, they choose the method of technical implementation, carefully analyzing the impact of the chosen solution on the current architecture. They are modest, not ambitious.<\/p>\n<p>Strengths:<\/p>\n<ul>\n<li>They show high quality of work;<\/li>\n<li>They are capable of solving any task;<\/li>\n<li>They are very productive. <\/li>\n<\/ul>\n<p>\nBut:<\/p>\n<ul>\n<li>They are intolerant of others' opinions;<\/li>\n<li>They are perfectionists. They try to do everything right, which increases development time. <\/li>\n<\/ul>\n<p><\/p>\n<h2>What do we have in practice? <\/h2>\n<p>\nLet's see how roles and competencies are most often combined. We'll take a standard development team as a starting point: PO, development manager (tech lead), analysts, programmers, testers. We will not consider the product owner and tech lead \u2014 the former due to a lack of technical competencies, the latter should ideally be able to do everything if there are problems in the team.<\/p>\n<p>The most common option for combining skills is a developer-analyst. Frequently, we also encounter tester-analysts and the 'three in one' role.<\/p>\n<p>I'll illustrate the pros and cons of universal colleagues using my own team as an example. One third of my team consists of them, and I truly appreciate their contributions. <\/p>\n<p>I received an urgent task from the PO regarding the implementation of new tariffs in the existing product. There are four analysts in my team. At that time, one was on vacation, another fell ill, and the others were focused on strategic tasks. If I had pulled them away, it would have inevitably derailed the implementation timelines. The only option left was to utilize our 'secret weapon' \u2013 a universal developer-analyst who understood the necessary domain. Let's call him Anatoly. <\/p>\n<p>His personality type is <b>\u2018the universal - I will figure it out and do it\u2019<\/b>. Of course, he tried to explain for a long time that he had 'a full backlog of his tasks', but I, with my decisive will, sent him to solve the urgent task. And Anatoly delivered! He set up the requirements and completed the implementation on time, and the customers were satisfied. <\/p>\n<p>At first glance, everything went well. But a few weeks later, new requirements for refinements emerged for this product. Now a 'pure' analyst was handling the requirements for this task. During the testing phase of the new development, we struggled to understand why we were encountering errors related to the attachment of new tariffs, and only later, after unraveling the entire knot, did we get to the truth. We wasted a lot of time and missed the deadlines.<\/p>\n<p>The problem was that many hidden aspects and pitfalls remained only in our universal colleague's head and were not documented. As Anatoly later explained, he was in too much of a hurry. But the more likely scenario is that he encountered problems during development and simply bypassed them, not reflecting it anywhere. <\/p>\n<p>There was another situation. Currently, we only have one tester, so some tasks have to be tested by analysts, including the universal ones. Therefore, I assigned one task to a hypothetical Fedor \u2013 <b>\u2018the universal - fine, I'll do it since there\u2019s no one else\u2019<\/b>. <br \/>\nFedor is \u2018three in one\u2019, but a developer had already been allocated for this task. Therefore, Fedor only needed to combine the roles of analyst and tester. <\/p>\n<p>The requirements have been gathered, the specifications have been handed over to development, and it's time to test. Fedor knows the system being refined \"like the back of his hand\" and thoroughly worked through the current requirements. Therefore, he didn't bother writing test scenarios and conducted testing based on how \"the system should work\" before handing it over to the users. <br \/>\nThe test has been completed, and the revisions have gone into production. Later, it became clear that the system not only halts payments to certain balance accounts but also blocks payments from very rare internal accounts that should not have been involved in this. <\/p>\n<p>This happened because Fedor did not check how \"the system should not work,\" did not create a test plan or checklists. He decided to save time and relied on his intuition. <\/p>\n<h2>How do we deal with problems? <\/h2>\n<p>\nSuch situations affect the team's efficiency, the quality of released versions, and customer satisfaction. Therefore, they cannot be ignored or left without analysis of their causes.<\/p>\n<p><b>1.<\/b> For each task that caused difficulties, I ask to fill out a standardized form: a problem report that identifies the stage at which the \"failure\" occurred:<\/p>\n<p><img decoding=\"async\" alt=\"Is &#039;Universal&#039; a benefit or a drawback in the development team?\" src=\"\/wp-content\/uploads\/2019\/07\/86e3da3d215fe148b8339f46da5858f7.jpg\" style=\"display:block;margin: 0 auto;\" \/><br \/>\n<br \/>\n<b>2.<\/b> After identifying the bottlenecks, a brainstorming session titled \"What needs to be changed?\" is held with each employee who contributed to the issue (private cases are not discussed in retrospectives), resulting in specific actions (each personality type has its own) with deadlines.<\/p>\n<p><b>3.<\/b> We have established rules for interaction within the team. For example, we agree to document all information regarding the progress of tasks in the project management system. Any changes or artifacts identified during development should be reflected in the knowledge base and the final version of the technical specifications.<\/p>\n<p><b>4.<\/b> Control is now conducted at each stage (paying special attention to problematic stages from the past) and automatically based on the results of the next task.<\/p>\n<p><b>5.<\/b> If the result of the next task hasn't changed, then I do not place the considered universalist in the role he struggles with. I try to assess his capability and willingness to develop competencies in this role. If I do not find responsiveness, I leave him in the role that suits him best.<\/p>\n<h2>What outcome did we achieve in the end? <\/h2>\n<p>\nThe development process has become more transparent. The BUS factor has decreased. Team members become more motivated while working on bugs, improving their karma. We are gradually raising the quality of our releases. <\/p>\n<p><img decoding=\"async\" alt=\"Is &#039;Universal&#039; a benefit or a drawback in the development team?\" src=\"\/wp-content\/uploads\/2019\/07\/3d8ee358d6e90035fe60f7d8289d5e90.jpg\" style=\"display:block;margin: 0 auto;\" \/><br \/>\n<\/p>\n<h2>Conclusions <\/h2>\n<p>\nUniversal employees have their pros and cons.<\/p>\n<p><b>Advantages:<\/b><\/p>\n<ul>\n<li>You can close a hanging task at any moment or resolve an urgent bug in a short time;<\/li>\n<li>A comprehensive approach to problem-solving: the executor looks at it from all roles' perspectives;<\/li>\n<li>Universals can do almost everything equally well. <\/li>\n<\/ul>\n<p>\n<b>Disadvantages:<\/b><\/p>\n<ul>\n<li>The BUS factor increases;<\/li>\n<li>Core competencies specific to the role become diluted, thereby decreasing work quality;<\/li>\n<li>The likelihood of deadline shifts increases since there is no control at each stage. There are also risks of creating a 'star': the employee believes they know best and considers themselves a professional; <\/li>\n<li>The risk of professional burnout increases;<\/li>\n<li>Much important project information may remain solely 'in the head' of the employee. <\/li>\n<\/ul>\n<p>\nAs you can see, there are more disadvantages. Therefore, I only use universals when resources are limited and the task is urgent. Or if the person possesses competencies that others lack, while quality is at stake.<\/p>\n<p>If the rule of role distribution is followed in collaborative work on a task, work quality improves. We look at problems from different angles, our perspective doesn't get stale, and new ideas always emerge. At the same time, each team member has all the opportunities for professional growth and expanding their competencies. <\/p>\n<p>I believe that the most important thing is to feel a sense of involvement in the process, to engage in your work while gradually broadening your competencies.
