At that time, it was simply the epitome of status. After receiving a bonus, she turned down a vacation and bought it \u2014 a white, pleasantly hefty device, the envy of the entire sales department. After a while, she started complaining that she didn't understand what everyone found in these iPhones; it was just a phone, and dropping it was scary, although the photos were decent. When we talked about apps, features, photo streams, updates, and so on, she said she had disabled Internet access because it was expensive and just a distraction. Thus, she turned a top smartphone of its time into a glorified brick. \"What a fool!\" we laughed; surely, some readers thought about the same thing.<\/p>\n<p><noindex><a rel=\"nofollow\" href=\"https:\/\/habr.com\/ru\/company\/regionsoft\/blog\/444142\/\"><img decoding=\"async\" alt=\"How to Fail at Implementing a CRM System?\" src=\"\/wp-content\/uploads\/2019\/03\/2256d841cd27dd983174d608bbda7e46.jpg\" style=\"display:block;margin: 0 auto;\" \/><\/a><\/noindex><br \/>\n<noindex><a rel=\"nofollow\" name=\"habracut\"><\/a><\/noindex><br \/>\nI haven't thought about this for a long time \u2014 since I started working on corporate software implementation. Smoking Kazbek and saving on matches is practically the motto of small and medium businesses when it comes to IT. As a result: inefficiency, failed implementations, wasted money, instant hatred of all software, and disdain for successful projects. <\/p>\n<p>So, take note of ways to fail a CRM implementation, or any software for that matter \u2014 in the end, a smart person learns from others' mistakes. <\/p>\n<p>Statistics show that between 20% and 60% of CRM projects fail or do not meet expectations. Frankly, that\u2019s a strange statistic: first, it covers quite a broad range of values; second, what kind of CRM and in which field; third, vendor or partner? For our development team, <noindex><a rel=\"nofollow\" href=\"http:\/\/www.regionsoft.ru\/\">RegionSoft CRM<\/a><\/noindex> it's clear what this is probably about and where such a wide range of figures comes from. Partial implementations (when the software is used for only a small part of its functions and doesn\u2019t please the company at all), and subjectively failed implementations (the company dislikes everything, but continues to use the system it paid for) surely ended up in that statistic, and so on. In reality, there can be several reasons for failures, and each business will frame them as unique, but fundamentally, we can highlight a large but finite list of reasons for unsuccessful and unsatisfactory CRM system implementations. Our team has gathered the most pertinent ones and is ready to share them with you. Don\u2019t bump into the same errors yourself \u2014 learn from others! <\/p>\n<p><img decoding=\"async\" alt=\"How to Fail at Implementing a CRM System?\" src=\"\/wp-content\/uploads\/2019\/03\/e00543d6a4cad8233d1ea838b6c658bd.jpg\" style=\"display:block;margin: 0 auto;\" \/> <i>This is roughly what companies that bought a CRM and use it minimally or not at all look like.<\/i><\/p>\n<h3>When in doubt, don\u2019t implement.<\/h3>\n<p>\nAmong other factors, perhaps the leading issue is the lack of focus on company goals. Companies often seek a CRM system not for the purpose of increasing sales, optimizing business processes, or improving service quality, but just to have one. This is inherently a recipe for failure: there is no understanding of how the tool will be used, which means it will remain underutilized. <\/p>\n<p><img decoding=\"async\" alt=\"How to Fail at Implementing a CRM System?\" src=\"\/wp-content\/uploads\/2019\/03\/623bae033ef9fdc0ce3aaa16bd14a212.jpg\" style=\"display:block;margin: 0 auto;\" \/><b>What should you do? <\/b>Define the company's goals and the objectives for implementing the CRM system. Ideally, these should align, in simpler terms, have points of intersection. The process is quite straightforward: take a sheet of paper, write down the company's goals (preferably by department or employee), take another one \u2014 write down the objectives for implementing the CRM. From this point, you can start forming requirements for the CRM system, which you can then begin to discuss with vendors. It's especially important to clarify these goals if your company operates in a specialized field: advertising, publishing, medical services, transportation, and others.<\/p>\n<blockquote><p><i><b>A real-life example.<\/b> A company was involved in several activities and finally started looking for a CRM system. Since the company was based in Moscow, they quickly bought a CRM based on the principle of \"these are well-known.\" The vendor's partners gave an impressive presentation and cheerfully sold (signed a rental agreement on a SaaS model) 27 seats. It quickly became clear that the CRM was not suitable for their operations; moreover, it was lacking in email client capabilities, which was extremely critical for the company. After six months of struggles and exorbitant costs for modifications, the contract for the CRM system was terminated. The reason was simple: the company had not set any goals, and the vendor's partner never thought to ask them \u2014 why bother when you can just close the deal? <\/i><\/p><\/blockquote>\n<h3>A CRM is needed just for the sake of having one.<\/h3>\n<p>\nOver 12 years of implementations <noindex><a rel=\"nofollow\" href=\"http:\/\/www.regionsoft.ru\/\">RegionSoft CRM<\/a><\/noindex> we have realized that it is extremely rare for an entire team to be collectively ready to adopt a CRM system and to facilitate the swiftest start of operations. This is a story from the realm of fantasy. Much more often, the implementation of a CRM system is imposed from above: a directive comes down, installation is done, training is conducted (in the best cases!), and work begins. That's it. No one was asked, no one's requests were taken into account, early adopters were not engaged, and later on, the majority were ignored.<\/p>\n<p>In such a situation, implementation can succeed due to the experience of top management and the efforts of the vendor, but the acceptance of the system and the start of its productive work is postponed indefinitely, as questions arise, quiet strikes begin, and even outright boycotts occur. Employees are psychologically unprepared to accept the innovation, fearing control and tightening within the company. Why is this happening? Because the CRM system was implemented just for show, not for actual use \u2013 for instance, so that the CIO or CTO could receive annual bonuses for automation. This is corporate lobbying at its finest.<\/p>\n<p><img decoding=\"async\" alt=\"How to Fail at Implementing a CRM System?\" src=\"\/wp-content\/uploads\/2019\/03\/d0bbd273a61c514dda5d5b4733dfe9c0.jpg\" style=\"display:block;margin: 0 auto;\" \/><b>What should you do?<\/b> Of course, in corporate reality, directives from above are nothing new, and sometimes it is even impractical to avoid such decisions. But in the case of software implementation that will be used by everyone, the situation is different: if employees do not support the project, they will either derail it or complicate it for sure. Therefore, the implementation must be a collective decision, supported by justification, discussion, requirement gathering, and quality phased training. This does not exclude issues with the acceptance of the new program, but each department will have an understanding of who will use it and how. <noindex><a rel=\"nofollow\" href=\"http:\/\/www.regionsoft.ru\/\">CRM system<\/a><\/noindex>.<\/p>\n<blockquote><p><i><b>A real-life example. <\/b>The CIO of a small but wealthy company decided that they needed a CRM system. First, he approached SAP, then things didn't work out, and he found a very expensive, at that time little-known foreign CRM without representation in Russia. They came from Canada, gifted the top executives with presents (unseen gadgets for 2010), and implemented the CRM within a year with\u2026 an English interface. Everything would have been fine, but the average age of users was 38, and those poor salespeople, logisticians, document specialists, and support staff knew only \"Made in China\" from the English dictionary. Using the CRM was included in KPIs. Everyone began losing bonuses, as the training was very formal: \u201cclick here, click there, create a request.\u201d The CRM was abandoned, and employees were outraged. A year later, after firings and boycotts, the security service initiated an internal investigation, the CIO was fired without a \"golden parachute,\" but with a kick \u2013 facts of kickbacks were uncovered. By the way, in that company, the CRM was never implemented; everyone used another system, which remotely resembled a CRM. The company could not withstand the takeover.<\/i><\/p><\/blockquote>\n<h3>Lack of awareness and training<\/h3>\n<p>\nEven advanced users can get easily confused when they first encounter a new interface. What can be said about users who adapt more slowly \u2014 for example, a sales representative who has used 1C for invoicing and has never seen any other software suddenly faces a new interface that sometimes looks nothing like 1C. Basic psychology kicks in \u2014 active resistance to anything new. In such conditions, the worst thing you can do is to refuse vendor training or turn it into a formal lecture. An untrained employee left to their own devices or to the program's help documentation is highly likely to abandon this difficult task and return to 1C or Excel. It's simply more familiar and comfortable for them. CRM will lose all meaning.<\/p>\n<p><img decoding=\"async\" alt=\"How to Fail at Implementing a CRM System?\" src=\"\/wp-content\/uploads\/2019\/03\/9c4c32081cb1634ee080e9b3e133fe90.jpg\" style=\"display:block;margin: 0 auto;\" \/><b>What should you do?<\/b> <noindex><a rel=\"nofollow\" href=\"https:\/\/habr.com\/ru\/company\/regionsoft\/blog\/350082\/\">We have already talked<\/a><\/noindex> about how to implement a CRM system with good training, but let\u2019s repeat the most basic, simple rules that address most adaptation issues employees face with new software (not just CRM systems).<\/p>\n<ul>\n<li>Request all training materials from the vendor: videos, documentation, instructions, regulations. If everything is in order with the vendor, all materials are available for free, even before implementation: for example, our documentation can be downloaded from the demo version's download section, and readers of this article can easily download <noindex><a rel=\"nofollow\" href=\"http:\/\/bit.ly\/2ONW3Nv\">via a direct link<\/a><\/noindex>, and <noindex><a rel=\"nofollow\" href=\"https:\/\/www.youtube.com\/playlist?list=PLqlF-KSlcmZ3ot5t2F0T5ov3jwhUkazF1\">all videos are available on YouTube<\/a><\/noindex> \u2014 we filmed instructions for the most complex and important 'areas' of RegionSoft CRM 7.0, such as KPI, currency accounting, installation. Everything is publicly available, as are our 78 articles. \n<\/li>\n<li>Do not skimp on training. A vendor that has been in the market for a long time and doesn\u2019t leave you to a partner with non-core activities knows exactly what to focus on first, which functions cause the biggest problems, and will train you professionally. Do not be afraid that the vendor will stretch the training out to charge more per hour \u2014 we also value our time, which is often much more expensive than an hour of training \ud83d\ude42\n<\/li>\n<li>Develop internal expertise. During the operation of the CRM system, questions, new users, and new needs will arise \u2014 and an employee who knows the CRM system inside and out will be able to quickly and competently resolve issues.\n<\/li>\n<li>Don't forget about vendor technical support \u2014 preferably before \"everything is lost.\" Yes, priority technical support comes at a price, but in the first year, this fee is also for your quick and productive work. By the way, be careful: with some vendors, the support package is included in the software rental cost, and you may not even be aware of it \u2014 read the contract! \n<\/li>\n<\/ul>\n<p><\/p>\n<h3>The CRM system is simply non-functional.<\/h3>\n<p>\nNo, by no means should you think that you will buy a CRM and it will suddenly not launch. This does not happen with serious vendors. There are four main issues that can occur.<\/p>\n<ol>\n<li>Internet is slow in your location. For example, the internet connection speed is too low, preventing the client from exchanging data with the server. Another option is high ping to the data center in the case of a web application if the vendor chose hosting for reasons only they understand. \n<\/li>\n<li>Problems with the DBMS. The database is the heart and brain of the CRM system, so its capabilities must meet the highest standards. The most unpleasant situation is discovering during the CRM implementation that you need to pay additionally for the DBMS because the base capacity is insufficient for your needs. Another example: the vendor demonstrates the software, everything runs smoothly, but once you begin using it, the system starts to lag terribly, because they demonstrated the software on an optimized demo database and advanced hardware, not in real-world conditions. \n<\/li>\n<li>The necessity to purchase something else: an email client, a mailing service, the same DBMS, plugins, and add-ons to solve what seem to be the most basic tasks. You do not get the necessary functionality in your CRM system and are forced to seek additional funds to fully utilize it.\n<\/li>\n<li>Mismatch of the CRM system to the company's requirements \u2014 the last on the list, but the most serious and common case. The company chooses a CRM system based on its own criteria, installs\/implements it, and ultimately receives a system that lacks the necessary features: for example, planning, KPI, inventory management, etc. Naturally, using it is quite inconvenient.\n<\/li>\n<\/ol>\n<p>\nIt's hard to imagine a CRM system that functions exactly as some advertise. Our favorite promises among others include setup in an hour, starting within 15 minutes, free without limitations, implementation in three days\/half an hour\/an hour\/15 minutes, deployment without training, and a sales funnel that \"automatically guides the customer.\" Such advertising, which bears no resemblance to reality, leads companies to view CRM systems as unnecessary or endow them with almost magical properties, only to later become disillusioned.<\/p>\n<p><img decoding=\"async\" alt=\"How to Fail at Implementing a CRM System?\" src=\"\/wp-content\/uploads\/2019\/03\/6e52183447815c112eccbce84a88f9eb.jpg\" style=\"display:block;margin: 0 auto;\" \/><b>What to do? <\/b>Surprise the vendor\u2014ask them about the technical details of the CRM system. Don't be afraid of appearing uninformed or confusing an email client with an email server. You aren't required to understand these details (unless, of course, you have a CIO or CTO\u2014rare for small and medium-sized businesses), but the vendor should be obligated to explain all the technical nuances: what database system is used and its cost, what load it can handle; what are the system requirements for the CRM; if there\u2019s a built-in email client and business process editor; and how it integrates with telephony, among other things. <\/p>\n<p><img decoding=\"async\" alt=\"How to Fail at Implementing a CRM System?\" src=\"\/wp-content\/uploads\/2019\/03\/8f3967a1e4e1040b417a3ec88edd12ea.jpg\" style=\"display:block;margin: 0 auto;\" \/><\/p>\n<blockquote><p><i><b>Real-life examples. Story 1. <\/b>The company acquired a CRM system (leased under a SaaS model), which was based on the Oracle database system, and its cost was included in the overall system price. Initially, there were disruptions\u2014the vendor moved the databases to a data center in Samara, as it was much cheaper, but the provider turned out to be negligent regarding SLA compliance. Then clients were offered to either pay for using Oracle or buy on-premise versions and deploy them themselves. It\u2019s not even worth mentioning the scale of subscriber churn for this CRM.<\/p>\n<p><i>Story 2. <\/i>The company rents an office in a business center on the outskirts of St. Petersburg and conducts complex sales with warehousing and shipments across the CIS using huge Excel spreadsheets. They can hardly use any cloud CRM, as the business center monopolistically provides internet services, forcing them to either endure dial-up speeds or buy a USB modem and hope for spotty coverage from operators. Their only option is <noindex><a rel=\"nofollow\" href=\"http:\/\/www.regionsoft.ru\/\">a desktop CRM system<\/a><\/noindex>. However, it\u2019s better not to skimp on renting space in a decent business center because without internet access, the desktop's capabilities are also limited (for example, they cannot use an email client, IP telephony, etc.).<\/i>\n<\/p><\/blockquote>\n<h3>Approaching CRM solely as a technical solution<\/h3>\n<p>\nThe first aspect of this approach is the expectation that installed software will work wonders, drive sales, and generate profit. The program itself will not resolve anything; it is meant to be a tool within a complex system of business processes and customer relationship strategies. Essentially, if your salespeople spend all day on Facebook or Ozon, your marketers are creating yet another formal SWOT analysis and holding their hundredth meeting of the month, while the service department keeps clients waiting for a week or two, the CRM on its own will not be able to do anything; rather, it will become a redundant asset and an unjustified investment. Because yes \u2014 it is just a program: a shell, a core, an interface. And if you do not find ways to streamline your employees' work within this program, it will remain idle. <\/p>\n<p>A CRM system is essentially application software. And the character Fonsivina from Griboedov's \"Woe from Wit\" would be correct in stating that since it is an application, it needs to be applied to something. Specifically \u2014 it needs to be integrated into the overall corporate efforts in sales development and customer engagement. If you want another example, CRM is a catalyst for speeding up the complex reactions and interactions within a business.<\/p>\n<p>The second aspect of a purely technical approach is shifting the responsibility for implementing the CRM system (from selection to deployment) entirely onto the IT department or system administrator. This could lead to you obtaining the most technically advanced system with perfect configurations that again will remain unused because it does not meet the requirements of the commercial department, marketers, support staff, or logisticians \u2014 that is, the main users.<\/p>\n<p><img decoding=\"async\" alt=\"How to Fail at Implementing a CRM System?\" src=\"\/wp-content\/uploads\/2019\/03\/8a147db82a54b0d1f4f3f472d91252ef.jpg\" style=\"display:block;margin: 0 auto;\" \/><br \/>\n<img decoding=\"async\" alt=\"How to Fail at Implementing a CRM System?\" src=\"\/wp-content\/uploads\/2019\/03\/69a2aefa0f266df1ba0fb5524868edd5.jpg\" style=\"display:block;margin: 0 auto;\" \/><b>What should you do? <\/b>As we mentioned earlier, making the implementation a collective process, creating a working group, and training employees to effectively use the chosen CRM system is essential. By the way, the internal expert we discussed should also come from the active user groups, not from the IT department. This way, you can avoid the pressure from IT on users and the feeling of technical incompetence that often demotivates them. \"So, what's up with the registry? Did you clean it? What do you mean no? Just use cmd and regedit. A child knows that!\" \u2014 if the article is read by people far from administration, they are likely familiar with the discomfort these words can cause when they encounter confusing PC freezes for the first time. I recommend responding with: \"Bonus? Aren't you aware of the pay structure and undistributed profits at the end of the quarter? The EBITDA and EBIT calculations haven't been performed yet, so we are waiting for the values calculated according to RAS.\" <\/p>\n<blockquote><p><i><b>A real-life example.<\/b> Not about CRM, but very close. The company decided to abandon CRM, but the nature of the business required a large volume of information, which was accumulated as entries in a custom-built \"billing-type\" system. As needed, an IT staff member would create exports \u2014 generating reports that an authorized employee would \"twist\" to a specific date through a primitive three-line GUI. Brief technical specifications and orders in the format of \"date \u2014 data \u2014 slice\" were created for special reports. Users utilized the exported .csv files as they saw fit. However, a change in management resulted in the responsibility for determining the relevance of reports falling not on the sales director but on the IT service. The guys in business processes did not get involved, the well-established system collapsed, and business users began spending 50% of their working time justifying \"substantial\" technical specifications that would be acceptable to IT approvers. Approvers demanded precise terminology, and for example, the line \"<i>sales and payments for March 2017<\/i>\" turned into \"<i>non-zero values for the sales field with the presence of the payment parameter for the period 00:00:01 01.03.2017 \u2014 23:59:59 31.03.2017, including values from the long_payments table.<\/i>The bottom line: businesses wasted time drafting specifications, and IT specialists laughed at the attempts and the outcomes, sending the specifications back for revisions, with data extraction and report preparation timelines stretching to weeks. This is what absolute technocracy can look like in a company \ud83d\ude42 <\/i><\/p><\/blockquote>\n<h3>There are no business processes; there is business chaos.<\/h3>\n<p>\nThis is simply the leading reason for CRM system implementation failures. It\u2019s straightforward: if you lack a vision of organized business processes within your company, you don\u2019t have a CRM strategy. Certainly, in the end, 99% of companies aim to generate revenue, but this goal cannot simply be the objective of a business process or CRM implementation. It is the result of achieving certain relevant goals for the company: increasing customer lifecycle, sales growth, raising the average transaction amount, capturing a larger market share, etc. And for such goals\u2014that is, for a customer relationship management (CRM) strategy\u2014software must be tailored accordingly\u2014your CRM system. If you do not know what your strategy is and lack understanding of your processes, the implementation could lead to a budget drain. However, if you have a vision or are willing to reassess and optimize your business processes, CRM will provide your company with resilience against external challenges, as you will have a strong foundation built from a quality customer base, analytics, and routine automation.<\/p>\n<p><img decoding=\"async\" alt=\"How to Fail at Implementing a CRM System?\" src=\"\/wp-content\/uploads\/2019\/03\/90cd32f614e2f18bc6f5b96c5bbad9a7.jpg\" style=\"display:block;margin: 0 auto;\" \/><b>What should you do? <\/b>Business process reengineering is where implementation should begin. How to do this has been discussed in our <noindex><a rel=\"nofollow\" href=\"https:\/\/habr.com\/ru\/company\/regionsoft\/blog\/354176\/\">article on business processes<\/a><\/noindex> and about <noindex><a rel=\"nofollow\" href=\"https:\/\/habr.com\/ru\/company\/regionsoft\/blog\/335336\/\">implementation<\/a><\/noindex>. If there are difficulties, engage a vendor or at least a good consultant (don\u2019t confuse with trainers and information peddlers!). But I am convinced that the best way for a company is to independently understand its business processes, draw up diagrams, assign stages, timelines, and responsibilities, eliminate everything unnecessary, and only then learn from the vendor how to automate them within the chosen CRM system\u2019s interface. By the way, this can be done even after the system has been launched\u2014in many respects, that\u2019s even better.<\/p>\n<p>And one more unalterable rule: if a business process changes, promptly update the CRM system.<\/p>\n<p><img decoding=\"async\" alt=\"How to Fail at Implementing a CRM System?\" src=\"\/wp-content\/uploads\/2019\/03\/f5d4f6470bab66c5f59e6f95084923b6.jpg\" style=\"display:block;margin: 0 auto;\" \/> <i>CRM in a company without established business processes. Isn\u2019t that rather ordinary?<\/i><\/p>\n<h3>Patchwork implementation of CRM systems: good enough!<\/h3>\n<p>\nPatchwork implementation of CRM systems \u2014 yet another major mistake. It can take various forms \u2014 let\u2019s look at several examples with different participants.<\/p>\n<ul>\n<li>You have implemented a CRM system, and you need further development (for example, special reports, custom calculator configuration within RegionSoft CRM, etc.), but for some reason, you decide not to pay the vendor and not to address these tasks yourself. As a result, the company is deprived of the ability to operate as necessary or seeks additional tools, overpaying for additional software.\n<\/li>\n<li>You bought a CRM system but decided not to deal with the settings, and you are working 'on the minimum', for example, only entering customer data. Meanwhile, you have telephony, email, reports, business processes, planners, but you do not use any of this, preferring old applications. In this way, you are consciously opting to work with a fragmented customer database and the inefficiency of the CRM system. It\u2019s somewhat like buying an iPhone 10 just to check the time, while making calls and sending texts with a Nokia 3310. \n<\/li>\n<\/ul>\n<p>\nThese are two quite common situations, of course, there are others: reluctance to transfer data, infrequent usage, fragmented information entry, etc. This behavior does not depend on the convenience of the system, its interface, performance, or other parameters \u2014 here, the human factor prevails.<\/p>\n<p>Sometimes it happens that the CRM system becomes bogged down in perfectionism. The system does not go live until users have configured and mastered absolutely all functions, with working in the system getting postponed for a long time. This situation is fraught with the risk that work never begins, as it is difficult to create the perfect CRM system without fully working in it and understanding its features under real conditions. Best practices come only through usage experience. <\/p>\n<p><img decoding=\"async\" alt=\"How to Fail at Implementing a CRM System?\" src=\"\/wp-content\/uploads\/2019\/03\/dfa825fda097893211cbb2b8373ac392.jpg\" style=\"display:block;margin: 0 auto;\" \/><b>What should you do? <\/b>The best remedy for patchy implementation is a gradual and continuous rollout: complex setups (e.g., integration with a virtual PBX, modeling business processes) should occur alongside the start of operations, data entry, and populating the CRM system with operational entities. This will, firstly, allow for early effect visibility, secondly shorten the payback period, and thirdly significantly ease employee perception of the CRM system, as changes will be gradual and they will not have to master all modules and functions at once. Additionally, the CRM should not be utilized merely at a surface level; maximum functionality needs to be deployed, and all modules should find application.
